本日は研修や異動の効用について。

日本だけでなくアメリカでもビジネスパーソンにとって辛い日々が続いているのはご承知のとおり。そのような中でも若い世代は転職を繰り返して(job-hopping)、自らを成長させようと必死です。
そのような場合、企業側は社員を教育することにインセンティブを持ちにくくなるのですが、他方、研修に力を入れて、いわゆるポータブルスキルを身につけてもらおう、という会社も出てきているようです。

オンラインラーニングのmindflashの記事。この中で起業家のBen Casnocha氏は、企業に対して通説とは逆に社員が求める研修を提供すべきと説いています。孫引きですが、

"Instead of denying the job-hopping, opportunity-seeking ways of young talent today, it seems wiser for companies to face the reality and embrace it. Help employees develop transferrable skills. ... And be very explicit with new hires about the expectations: 'We expect you to give us a really strong tour of duty for 2-3 years. When you leave, we expect you to be part of our corporate alumni group. We want you to be part of our corporate alumni network. We want you to help recruit new employees. We want you to be lifelong ambassadors and evangelists for our products and services.'"

卒業者グループ(allumni / アラムナイ)が強い組織は、特にコンサルティング業界で多いですね。マッキンゼーのものは有名です。2~3年頑張ってもらって、生涯のambassador(外交官)、evangelist(伝道者)として以後機能してもらう、という形。もちろん残ってもらうにこしたことはないですね。

同じ記事でもう一つ取り上げられていたのが、Washington PostのCapital Business Blogという、ワシントンDCのビジネスに特化したブログ。こちらには社員と会社両方が、ポータブルスキルを身につける/そのための研修を提供するそれぞれの意義が書かれています。

打たれ強いビジネスパーソンになる方法


Workers should not simply worry about holding on to a specific, narrowly defined job, but they should make sure they have developed the competitive -- and portable -- skills needed in the marketplace. Career-resilient workers are more employable because they have positive and flexible attitudes, they are adaptable to change, they are willing to take risks, and they engage in continuous learning.

社員としては専門特化したい気持ちもわかるが、競争力があり、なによりポータブルな(持ち運べる)スキルが市場では有用。キャリアの耐久性(resilient ≒ 打たれ強さ)がある人は、前向きで柔軟な態度、変化への適応力、リスクの受容力、継続学習への熱意があるものだ、とのこと。

そして、

Having career-resilient workers is not just good for the employees, it is also critical for employers if they hope to be successful in tomorrow's rapidly changing competitive world.

こういうキャリア耐性のある人は、本人だけでなく、変化の激しい世界で生き残ろうとする企業にとっても必須だ、と言います。

  • Be honest about challenges facing the firm so employees understand what new skills they might need in the future.
    会社が直面する課題を正直に社員に伝えることで、彼らが将来必要とする新たな知識をしっかり理解させよう。

  • Allow employees opportunities for shadowing workers or cross training in other departments.
    社員に他部署での仕事の手ほどき(shadowing)や相互研修の機会を提供しよう。

  • Encourage employees to consider lateral moves to enhance their knowledge of the firm.
    社員に会社のナレッジを蓄えてもらうために横方向の異動を推奨しよう。

  • Create an environment for continual learning by supporting and rewarding employee development and learning, offering, for example, training programs or tuition reimbursement.
    継続学習の環境を作るため、例えば研修の提供や自学自習への金銭的補助など、社員の自己開発や学習を支援し報いるような施策を検討しよう。

  • Provide opportunities for self-assessment. Have career counselors and career resource centers available.
    セルフ・アセスメントの機会を提供しよう。キャリアカウンセラーやキャリアリソースセンターが利用できるように用意しよう。

  • Encourage employees to create individual development plans that meet their personal career needs and the firm's strategic goals.
    自身のキャリア上の必要性と会社の戦略目標に合致する形で、自分自身の育成計画の策定を奨励しよう。

  • Before going outside for help, try to redeploy existing workers to teach them the new skills needed.
    外部に支援を求める前に、自社の社員を再配置して新たに必要となるスキルを教育しよう。
